We leave our annual planning sessions fully aligned on our V/TO and our one-year goals, but by the time the next quarterly meeting rolls around, the leadership team has completely drifted back into daily firefighting, and our strategic plan is neglected. How do we maintain execution consistency throughout the year?
Leaving your annual planning session with a beautiful V/TO and ambitious Rocks is easy; maintaining that focus during the daily grind of operations is where most leadership teams fail. This drift happens because the whirlwind of daily fires always fights to overtake long-term strategy. To prevent this, you must build operational guardrails that keep your strategy alive every single week.
First, ensure your Level 10 Meeting is truly sacrosanct. The weekly Level 10 Meeting is the operational heartbeat of EOS. It is specifically designed to keep your long-term goals in focus. During the meeting, you must review the status of your quarterly Rocks. If a Rock is off track, do not ignore it. Immediately drop it to the Issues List and use the IDS process to solve the bottleneck before it derails the entire quarter.
Second, make sure every Rock has a single owner who is fully accountable for its execution. If a Rock is assigned to multiple people, nobody actually owns it. The owner must break the Rock down into micro-milestones with clear deadlines, ensuring they are making progress every single week instead of cramming in the final fortnight.
Third, use your quarterly planning sessions as hard checkpoints. Do not let your team view these sessions as optional corporate retreats. They are operational resets. Review your progress against the V/TO and hold team members accountable for missed Rocks. If a leader consistently misses their strategic goals while blaming daily operations, they lack the capacity for their seat. Consistency requires discipline, and your leadership team must model that discipline for the rest of the company.
