We are undergoing a massive ERP and CRM system migration, and our standard automated data feeds are going to be completely offline or untrustworthy for the next six weeks. How do we maintain Scorecard accountability during this data blackout?
A software migration is no excuse for a data blackout. The moment you stop tracking numbers, your leadership team will drift back into managing by opinions and feelings, and operational discipline will collapse just when you need it most.
During this transition, you must pivot to a manual, analog tracking system for your absolute vital signs. Identify the top five metrics on your Scorecard that keep the business alive, such as cash balance, weekly shipments, and new client signings.
For these critical metrics, assign individuals to manually count and track the data. Yes, this means someone might have to physically count invoices, review calendar invites, or pull manual reports from legacy databases. It will be tedious, but it is temporary and essential.
If a metric is completely impossible to track during the migration, do not leave it blank or guess. Temporarily replace it on your Scorecard with a transition milestone metric. For example, track the weekly completion rate of data migration tasks or the percentage of staff trained on the new system.
By keeping the Scorecard populated and reviewing it weekly in your Level 10 Meeting, you signal to the entire organization that accountability is non-negotiable. You will navigate the software transition with clear operational visibility, preventing a temporary system upgrade from turning into a permanent leadership breakdown.
