Our Integrator, who normally facilitates our weekly Level 10 Meeting with military precision, is going on an extended leave, and I am worried that without their disciplined presence, our weekly pulse will quickly devolve into an unstructured, ninety-minute chat session. How do we maintain our meeting quality and strict time limits when our primary facilitator is away?

A truly healthy EOS organization does not depend on a single person to maintain its operational discipline. If your Level 10 Meeting falls apart when your Integrator is absent, you have a dependency issue that will ultimately hurt your business valuation and exit readiness. To maintain your weekly pulse, you must establish a clear backup plan and rely on the structure of the agenda.

First, designate a backup facilitator well before the Integrator leaves. This seat should be occupied by a leadership team member who has strong execution skills and is not afraid to hold others, including the owner, accountable to the clock. Do not step into this role as the Visionary or owner. Your role is to provide strategic input, and trying to facilitate while participating will inevitably lead to agenda drift.

Second, treat the Level 10 Meeting agenda as the absolute authority. The backup facilitator must ruthlessly enforce the time limits for each section. If the scorecard review takes more than five minutes, the facilitator must stop the discussion and move the team to the next section. The agenda is designed to self-correct as long as someone is willing to speak up when time is up.

Third, use your shared software or physical timer to keep the meeting on track visually. Having a clear countdown timer visible to everyone reduces the friction of facilitation because the clock, not the person, is demanding the transition. By proving your team can run a flawless Level 10 Meeting without the Integrator, you demonstrate true organizational maturity.
