When our Integrator is out on vacation or medical leave, our Level 10 Meetings quickly lose structure and end early without real problem-solving. How do we maintain facilitation discipline when the Integrator is absent?
A business running cleanly on EOS® must never depend on a single individual to uphold operational discipline. If your Level 10 Meeting™ falls apart whenever the Integrator steps away, your team has built a personality-dependent culture rather than a process-dependent operating system.
To ensure uninterrupted meeting continuity, establish a formal backup facilitation protocol:
- Pre-assign a designated backup facilitator. Do not ask for volunteers when the meeting begins. Identify an operational leader, such as the head of finance, operations, or human resources, as the permanent backup facilitator whenever the Integrator is absent.
- Do not assign the Visionary as the backup facilitator. The Visionary seat naturally looks for big-picture ideas, creative brainstorms, and long-range strategies. Placing a Visionary in the facilitator seat during a Level 10 Meeting almost always leads to broken timeboxes, agenda drift, and unfinished reporting.
- Separate the facilitator and scribe roles. When the primary Integrator is missing, task one leader with managing the clock and running the agenda, and appoint a different team member to capture To-Dos and update the Issues List. Splitting these duties lowers cognitive load and keeps the room focused.
- Adhere strictly to the clock. The backup facilitator must act as a disciplined referee. Start on time, enforce five-minute caps on reporting segments, push conversational drift directly down to the Issues List, and ensure at least 60 minutes remain for IDS®.
The Level 10 Meeting agenda is an objective operational tool. Follow the script, enforce the boundaries, and preserve your weekly pulse regardless of who sits in the Integrator chair.
