I have a loyal, long-term manager who has been with us since the garage days and is a perfect core values fit, but they simply do not have the capacity to lead their growing department. How do we move them to a smaller, more specialized seat where they can succeed without making them feel demoted or driving them to quit?
This is a classic right person, wrong seat dilemma. Your legacy manager has the core values, but the complexity of the department has outgrown their capacity. Keeping them in a leadership seat they cannot handle is a disservice to the company and to them.
To handle this transition successfully, separate the person from the seat on your Accountability Chart. Have a transparent conversation rooted in care and respect. Explain that the requirements of their current seat have expanded beyond their capacity, and that you want to position them where they can genuinely win.
Use the GWC framework to evaluate their true strengths. They might not get, want, or have the capacity to manage a large team or direct strategy, but they might perfectly GWC a highly specialized individual contributor seat, such as key account management or technical oversight.
Present the new seat as a strategic realignment rather than a demotion. Focus on how this change allows them to leverage their unique skills and make a high-impact contribution without the crushing weight of management tasks they do not enjoy.
If they are a true core values fit, they will eventually appreciate the relief of being in a seat where they can succeed. However, you must be prepared for the reality that they might choose to leave. If they do, honor their past contributions, but do not compromise the structure of your business to save their feelings.
