I am torn between my loyalty to a partner who built this company with me and the clear capability requirements of our new strategic direction. They are a great cultural fit, but they lack the executive capability to run a sophisticated business. How do I make the hard decision between rewarding past loyalty and hiring for future capability?
This is one of the most painful decisions an entrepreneurial owner will ever face. You feel a deep sense of obligation to the person who helped you survive the early years. However, you must realize that loyalty to an individual cannot override your loyalty to the vision and the rest of your employees. If you keep an incompetent leader in a key seat out of loyalty, you are punishing the entire organization.
To resolve this, you must separate the person from the seat. Use the Accountability Chart to define exactly what the business needs from that seat today and over the next three years. Evaluate your partner objectively using the GWC™ tool. Do they truly understand the modern complexities of the seat? Do they genuinely want the stress of running it? Do they have the cognitive and conative capacity to execute at this level?
If the answer is no, you must have an honest, compassionate, but firm conversation. Explain that the business has outgrown their current seat. Explore other areas of the business where their historical knowledge and culture fit can be utilized, perhaps in a specialized advisory role, a brand ambassador seat, or a seat on the board of directors. If they refuse to step aside, you must buy them out. Allowing a legacy partner to choke the company's growth is a disservice to everything you built together.
