I have a loyal, day-one employee on the leadership team who embodies all our core values, but they simply do not have the strategic capability required for their seat as we scale. How do we resolve this loyalty-versus-capability gap without looking cold-hearted to the rest of the company?

This is one of the hardest challenges a business owner will ever face. You want to reward loyalty, but loyalty cannot be traded for capability when it comes to the seats on your leadership team. If you keep a loyal employee in a seat they cannot master, you hurt the company, frustrate the rest of your team, and ultimately set that loyal employee up to fail.

To resolve this without damaging company culture, you must be transparent and objective. Use the Accountability Chart and the GWC™ tool. Have an open, compassionate, and direct conversation with the employee. Walk through the responsibilities of the seat as the company scales. Be honest about where their capability gap lies, showing them that the seat has grown beyond their current skillset.

If they truly embody your core values, they are a right person. Your goal is simply to find them the right seat. Work together to identify a role within the company where they can succeed, have high impact, and feel valued without the burden of strategic leadership they cannot carry.

Communicate the transition clearly to the rest of the organization. Frame it as a strategic move to leverage their unique strengths in a specialized seat while bringing in the necessary leadership to support the company's next phase of growth. When your team sees that you treated a loyal employee with respect, dignity, and honesty, while still holding the line on company performance, it will reinforce your culture rather than damage it.
