Our long-tenured operations manager is a perfect core value fit, but we are upgrading our fulfillment systems with AI-driven inventory tracking. He is completely overwhelmed by the technical demands of this new operational reality and is failing the capacity portion of GWC. How do we handle this without losing his tribal knowledge?
This is one of the hardest situations a business owner faces. Your long-tenured manager has the trust of the team and embodies your core values, but the seat has outgrown him. Under the EOS® framework, you cannot compromise on GWC™. If someone does not Get, Want, or have the Capacity to do the job, they are in the wrong seat.
First, you must have an honest and objective conversation. Frame the issue around the seat, not the person. Show him the updated Accountability Chart with the new roles defined for the operations seat, including the management of AI-driven systems. Ask him directly if he feels he has the capacity to master these new tools. Often, a long-tenured leader who is struggling is actually relieved to admit they are overwhelmed.
Second, look for a different seat where he can succeed. His tribal knowledge, customer relationships, and alignment with your core values are incredibly valuable. Can you split the operations seat? Perhaps you create a new technical operations seat for the AI systems and move him into a logistics or quality assurance seat that relies heavily on his experience.
If a suitable seat does not exist, you must make the hard call to transition him out of the company. Keeping someone in a seat they cannot master out of sentimentality is unfair to them and damaging to the business. It holds back your operational progress and signals to the rest of the team that performance is secondary to tenure. Address this issue head-on during your next IDS® session.
