Conversational drift during IDS is a silent killer of productivity. It happens because your team is more comfortable discussing easy, tangential topics than tackling the uncomfortable root cause of the priority issue. To kill this agenda drift, your Integrator must become an active gatekeeper of the conversation.

First, establish a hard rule: the moment a comment does not directly serve to Identify, Discuss, or Solve the specific issue currently on the table, it is a tangent. Anyone on the team has the authority to call out tangent when they hear the conversation veer off-course.

Second, use a physical or digital parking lot. When a tangent is called, the facilitator must immediately capture the new topic and place it at the bottom of the Issues List. Do not allow the team to discuss it. Say, That is a valid point, we are adding it to the bottom of the list, now let us get back to the issue at hand.

Third, the creator of the issue must keep the team anchored. Before discussion begins, they must state the issue in one clear sentence and define what a successful solution looks like. If the conversation does not actively drive toward that specific solution, it is out of bounds. This discipline keeps your ninety-minute meeting tight, structured, and focused on execution.
