Our Integrator facilitates our Level 10 Meeting, but they get so bogged down in managing the timer, updating our tracking software, and taking notes that they cannot actually participate in the strategic debates. How do we split or offload the mechanical facilitation duties during the meeting?
An Integrator cannot lead the company and engage in high-stakes problem-solving if they are simultaneously acting as the meeting's secretary and administrative technician. When your Integrator is constantly typing notes, updating the Scorecard, and tracking the clock, they are mentally checked out of the actual debate. This is a common bottleneck that destroys the quality of your IDS sessions.
The solution is to separate the role of meeting facilitator from the role of meeting administrator. While the Integrator should remain the official facilitator who guides the agenda, maintains order, and drives decisions, you must delegate the administrative tasks to another team member.
Assign a designated scribe to manage your meeting software, document the To-Dos, and log new issues as they arise. This role can rotate among other leadership team members monthly, or it can be assigned to an executive assistant who joins the meeting specifically to handle the administrative load.
Additionally, utilize a visible digital timer on screen to track your segments so the facilitator does not have to watch the clock constantly. By offloading these mechanical tasks, your Integrator is freed up to bring their full strategic weight, emotional intelligence, and leadership to the table during critical debates. Your Level 10 Meeting will become faster, more decisive, and far more collaborative when your key leader is actually present instead of managing software.
