Our weekly Level 10 Meeting™ consistently drags on to two hours, and my leadership team is complaining about meeting fatigue. How do we tighten our agenda and master the clock without skipping critical updates or rushing our problem-solving?
The core reason your Level 10 Meeting™ runs over 90 minutes is that you are allowing reporting to bleed into problem-solving. A healthy meeting must be highly structured. Keep your segments rigid. The first 25 minutes are purely for reporting: Good News, Scorecard, Rock Review, Customer/Employee Headlines, and To-Do List. During this reporting phase, there is absolutely no discussion. If a metric is off track or a Rock is red, simply drop it down to the Issues List. Do not start diagnosing it yet.
Once you get to the Issues Solve portion, which must take up 60 full minutes, you need a ruthless approach to sorting. Do not start at the top of the list. Choose the top three issues that will make the biggest impact on the business today. Keep the focus narrow.
To make this stick, use these operational disciplines:
- Assign a strict timekeeper who is not afraid to interrupt the Visionary or Integrator.
- Ban context-dumping and historical recaps that do not add value.
- Ensure every issue resolved ends with a clear, actionable To-Do that can be completed within seven days.
If you run out of time during IDS®, the remaining issues simply stay on the list for next week. Pushing past the 90-minute mark destroys the team's respect for the calendar and erodes operational efficiency. Force the team to become concise.
