We have a legacy executive who has been with us since day one, but they are stuck at a positional leadership level and are failing to develop their direct reports. How do we handle this without destroying team morale?
Legacy executives often rely on their tenure and title to maintain influence, which represents a Level 1 Positional Leadership dynamic. They expect obedience because of their card, but they are not doing the hard work of building authentic relationships or developing their people. This behavior creates a massive ceiling for your organization. To address this without destroying morale, you must hold them accountable to a higher standard of leadership.
- Define leadership development as a core requirement of their seat on the Accountability Chart. They must understand that their primary job is no longer just individual production; it is the growth and performance of their direct reports.
- Evaluate where they sit on the levels of leadership with each team member. Are they operating purely on permission and relationship, or are they actively developing people to step into their own leadership seats?
- Provide clear, objective coaching to help them make this transition. Teach them to accept full responsibility for their team's output and to stop making excuses for departmental misses.
If they refuse to grow beyond their positional authority and continue to bottleneck the development of your middle management, you must make the hard decision to move them out of that seat. Protecting a non-performing legacy executive at the expense of your team's growth is a compromise that will ultimately derail your entire EOS® implementation.
