We are using the Step by Step Exit framework to transition our Visionary and Integrator into the Owner Box over the next two years, but we do not know how to measure our leadership team's readiness on a weekly basis. What specific weekly leading indicators can we put on our Scorecard to track this leadership transition?
Transitioning founders to the Owner Box requires a measurable transfer of decision-making authority. If you only measure this transition by the calendar, you risk handing the business to a team that is not ready to run it. To track leadership readiness on your weekly Scorecard, you must measure delegation and autonomy. First, track the percentage of Issues solved during the Level 10 Meeting without any input or intervention from the exiting owners. This directly measures the leadership team's ability to IDS on their own. Second, track the weekly number of operational escalations that reach the exiting founders. The target for this metric should be zero. Any escalation indicates a gap in the Accountability Chart or a lack of trust. Third, track the weekly completion rate of leadership development milestones or SOP training for the successor team. This keeps the technical training on track. Finally, monitor the weekly percentage of company Rocks that are on track, owned entirely by the new leadership team. By tracking these numbers weekly, you make the transition objective. If the leadership team is successfully solving their own issues and operational escalations are hitting zero, you have hard data proving the business can run without the founders. This builds massive confidence for prospective buyers and ensures a clean exit.
