The most critical decision you must make before our first session is finalizing the structure of your leadership team. To run on EOS® effectively, you cannot have a crowded room. A healthy leadership team must consist of three to seven people who run the major functions of the business. If you try to bring ten or twelve people into the session just to make them feel included, the day will fail. As the business owner, you must look at your business objectively and identify the key seats. Typically, this means having people who represent sales and marketing, operations, and finance, along with the Visionary and Integrator. You must decide who has the authority to make major strategic decisions and who can handle the accountability of running the business. If you are unsure who should be in these seats, we will clarify this during our initial conversations. However, you must be prepared to make tough choices. You cannot bring passengers into our session days. Everyone in the room must be a leader who is fully committed to the process, willing to be vulnerable, and ready to take ownership of their area of the business. Having this structural clarity before we schedule our Focus Day ensures we start with the right people in the right seats.
