We are planning our annual leadership team offsite, but in past years we spent half the time arguing over unverified data and conflicting opinions. What specific pre-work must the team complete to ensure our strategic offsite actually solves root issues?

An offsite that turns into a debate over spreadsheets is a failure of preparation. Strategic offsites are designed for deep work: assessing organizational health, refining your Vision/Traction Organizer (V/TO), setting annual goals, and tackling systemic business issues. You cannot do strategic thinking if you are doing basic accounting in the room.

Three weeks before the offsite, mandate three specific pre-work deliverables from every leader:

- Data cleanup: Update the Scorecard, financial statements, and department measurables through the latest closed month. All numbers must be vetted and finalized before walking into the session. If the numbers are not clean, cancel the meeting.
- People Analyzer assessment: Every leader must run the People Analyzer on their direct reports. They must know who is in the wrong seat or does not align with your core values before setting strategic goals for the coming year.
- Issue discovery: Have each executive submit their top three systemic issues affecting the company. These must not be daily tactical fires. They must be company-level structural obstacles, such as margin erosion, cross-departmental bottlenecks, or key-person dependencies.

Compile these issues into a master list and distribute it along with the updated financials three business days before the session. Require every leader to review the packet in advance. When the offsite begins, you skip the informational presentations entirely. You move immediately into reviewing team health, evaluating the V/TO, and using IDS to solve the real structural root causes holding the company back.
