We are ready to insert an Integrator between me (the Visionary) and my department heads. However, my leadership team has reported directly to me for a decade and they are resisting this new layer, treating the new Integrator as an administrative assistant rather than their boss. How do we fix this reporting line resistance?
When you insert an Integrator between yourself as the Visionary and a leadership team that has reported directly to you for years, resistance is common. If your department heads are bypassing the new Integrator or treating them as an administrative assistant, you are likely enabling this behavior.
To fix this, you must present a united front. The Visionary and Integrator must speak with one voice. If a department head comes to you with an operational issue or seeks approval for a decision, you must immediately redirect them to the Integrator. Tell them that the Integrator is running the day-to-day operations and has the final authority.
This transition requires establishing clear boundaries on your Accountability Chart. Make it clear to the leadership team that their reporting line has officially changed. They no longer report to the owner; they report to the Integrator seat. If they continue to bypass the Integrator, it becomes a core values issue of trust and alignment. You must address this behavior directly in your next quarterly or Level 10 Meeting. Once the team realizes that they cannot get a different answer from you, they will start respecting the Integrator's authority.
