While we know you provide the tools and facilitation, what is our operational responsibility in preparing the financial and departmental data before each quarterly session so we do not waste time pulling numbers live?

Your quarterly sessions with me are highly interactive and fast-moving, which means we cannot waste valuable session time searching for missing files, calculating financial metrics, or debating basic facts. To get the maximum value from our full-day sessions, your leadership team must arrive fully prepared.

Your preparation is straightforward but non-negotiable. First, you must have your standard EOS® tools completely up to date. This means your weekly Scorecard must be populated with all current historical data, your quarterly Rocks must have clear final statuses of done or not done, and your V/TO® must be printed and ready for review.

Second, you must gather any departmental performance data and financial metrics required to evaluate your progress. If you are tracking towards a clean exit or implementing AI automations, you need to bring the specific performance indicators related to those projects.

Finally, your team must come with a list of their top issues, opportunities, and frustrations. These will be added to our master Issues List at the start of the session. By completing this minor pre-work before you walk into the room, we can spend ninety percent of our day actively solving problems, building alignment, and setting the strategy for your next ninety days.
