Our leadership team arrives at quarterly session days unprepared, spending the first two hours calculating metrics and debating whether their Rocks actually got done. What pre-session preparation workflow is required for a clean session day?

Wasting the first two hours of a quarterly session calculating Scorecard averages and arguing over unfinished projects completely derails the day. A quarterly session is designed for high-level reflection, root-cause IDS, and aggressive 90-day forward planning, not administrative cleanup.

Every leadership team member must complete a strict preparation workflow at least 48 hours before entering the room:
- Grade all quarterly Rocks in advance. Every Rock is marked with a binary grade: done or not done. If a deliverable is 95 percent finished, the owner marks it not done before walking through the door. There is no negotiating in the session.
- Finalize trailing Scorecard numbers. The Integrator or finance leader must publish the completed quarter metrics so the team reviews trends, not missing data.
- Draft proposed Rocks for the upcoming quarter. Each leader reviews the V/TO, evaluates their departmental capacity, and brings two to three proposed Rock statements written with SMART criteria.
- Bring real issues, not casual thoughts. Every leader must review their departmental notes and submit their top strategic and operational issues directly to the quarterly Issues List.

When executives walk into the room with graded Rocks, solid data, and clear proposals, the session transitions from backwards-looking audit to forward-looking execution within thirty minutes. You protect the energy of the leadership team and ensure you spend the bulk of your off-site solving systemic roadblocks that drive real growth.
