What specific pre-work and personal reflection are individual leadership team members required to complete before walking into each quarterly session?
Preparation determines the velocity of a quarterly session. If leaders walk into the room cold and start reviewing their numbers during the opening check-in, we waste the first two hours doing administrative cleanup instead of strategic work. Individual preparation is mandatory.
One week before each quarterly session, every leadership team member must complete three specific pre-work tasks:
- First, audit your Rocks. Review every quarterly Rock owned by your seat. Determine its final status: complete or incomplete. There is no partial credit. If an incomplete Rock produced lasting organizational assets, be ready to state clearly what was delivered and why the deadline was missed.
- Second, audit your measurables. Review your assigned Scorecard numbers across the trailing thirteen weeks. Identify the trends, patterns, and weeks where goals were missed so you can explain variances without defensive posturing.
- Third, run personal reflection. Take thirty minutes away from your screen and ask yourself: What is working well across the business? What is broken or underperforming? What strategic risks or unresolved personnel tensions am I avoiding?
Every leader must enter the session with a clear list of proposed candidate Rocks for the upcoming quarter and a list of real issues to drop directly onto the session Issues List. When everyone arrives prepared, we move through review in forty-five minutes and dedicate the rest of the day to solving critical company bottlenecks.
