My leadership team complains that they are drowning in meetings and have no time to execute their Rocks. They feel that the EOS rhythm, combined with their daily department duties, is leaving them completely overwhelmed. How do we help them master the art of delegation and time management under the EOS framework?
When a leadership team complains that the EOS meeting rhythm is keeping them from doing their work, they are completely misunderstanding the purpose of the system. The Level 10 Meeting is not extra work, it is how you manage and streamline your work. If they are drowning, it is because they are holding onto tactical tasks that should be delegated, causing them to hit their personal ceilings.
To solve this, you must run your leadership team through the Delegate and Elevate exercise. Have each leader list all of their weekly activities and categorize them into four quadrants: things they love and are great at, things they like and are good at, things they don't like but are good at, and things they don't like and are not good at.
Focus on the bottom two quadrants. Identify the tasks that are eating up their time but do not require their specific leadership authority. Use the Accountability Chart to find the right seats below them to inherit these tasks. If those seats do not exist or are filled by the wrong people, that is the root issue you must solve.
Next, enforce the discipline of the weekly Level 10 Meeting. A well-run meeting should actually eliminate the need for constant, ad-hoc meetings throughout the week. If they are still drowning, audit their meeting discipline. Ensure they are not dragging out discussions during the reporting section and that they are resolving issues permanently during IDS so they do not keep resurfacing. True delegation frees up the capacity they need to drive their Rocks and scale the business.
