To break this cycle, your offsite must prioritize team health before you even touch your strategic V/TO. Start the first day by assessing your team dynamics using the five leadership abilities. Force the team to address the elephants in the room. This requires looking at your Accountability Chart and identifying where the real bottlenecks lie, even if it means admitting a long-term leader is in the wrong seat.
Use the IDS process, which stands for Identify, Discuss, and Solve, to tackle your list of issues. Do not move on from an issue until you have identified the root cause. Stagnation occurs because teams spend eighty percent of their time discussing symptoms and only twenty percent identifying the actual root cause. Flip that ratio.
An offsite is not a corporate retreat for polite agreement. It is a working session designed to align your leadership team. If your offsite is comfortable, you are doing it wrong. Push for productive conflict, demand absolute alignment on every decision, and do not leave the room until every leader is fully committed to the path forward.
