Our department heads are fighting over our annual budget allocations, with each leader claiming their department is the bottleneck and refusing to compromise. How do we break this internal turf war and get them to look at the budget through the lens of the greater good?
This turf war happens when your leadership team members are acting as advocates for their own departments rather than as owners of the entire company. In EOS, we call this the First Team concept. Your leaders must realize that their primary allegiance is to the leadership team, not to the people they manage. When they sit in a leadership meeting, they must take off their departmental hats and put on their company hats. To break the stalemate, you need to bring them back to your V/TO. Review your one-year plan and your quarterly Rocks. Ask the team: which investments will most directly drive us toward these specific goals? If your primary strategic goal is integrating AI into customer service to boost margins, then the tech and operations departments get the resources, even if sales has to wait. Use the IDS process to lay out the budget requests transparently. Force the leaders to debate the allocations based on numbers and strategic impact, not who screams the loudest. If they still cannot agree, the Integrator must make the final decision. A healthy leadership team accepts the Integrator's call and aligns behind it, even if their individual department did not get everything they wanted.
