Our leadership team arrives at our quarterly offsite sessions cold, spending the first two hours trying to remember what happened over the last 90 days. What prep work should every leader complete before stepping into a quarterly session to maximize the day?
Showing up to a quarterly session unprepared wastes valuable time and limits strategic decision-making. If your leaders need the first two hours of an offsite to figure out their numbers or remember their challenges, you spend the day catching up instead of setting the direction for the next quarter.
Preparation for a quarterly session should take each leader forty-five to sixty minutes during the week prior. The work is straightforward and non-negotiable:
- Score your own Rocks. Review each of your individual quarterly Rocks and mark them as done or not done with absolute honesty before entering the room.
- Audit your Scorecard metrics. Review the thirteen-week trends for the measurables you own. Identify where targets were missed and why, so you can bring systemic answers rather than defensive explanations.
- Scrub the Issues List. Review your departmental issues and add the strategic, structural, or people issues that need to be addressed at the leadership level.
- Re-read the V/TO. Review the Core Values, Core Focus, and targets to re-ground your mindset in the long-term vision.
Leaders must also handle their operational responsibilities before walking through the door. Clear your calendar, establish delegated authority for urgent client matters, and turn off notifications. When every seat enters the room with their metrics analyzed and their minds clear of daily distractions, your session hits full momentum from the very first minute.
