We spend the first few hours of our quarterly leadership offsites getting caught up on operational status updates and reviewing past metrics. How do we structure our preparation so we can jump straight into strategic issues?
A quarterly offsite is a major investment of time and money, and spending the first half of the day on status updates is a massive waste of resources. The goal of the offsite is to solve systemic issues, reset your Rocks, and align on the future, not to look backward at numbers you should have been tracking all along. To fix this, you must run a strict preparation protocol in the two weeks leading up to the session. First, all weekly Level 10 Meetings™ must remain disciplined. If you are doing your job during the quarter, you already know where your numbers stand. The final weekly scorecard and Rock tracking sheet must be fully updated and distributed forty eight hours before the offsite. Second, require every leadership team member to complete their prep work individually. This includes reviewing the V/TO®, assessing their own Rock completion rates, and identifying their top issues for the next quarter. Each leader must submit their proposed issues to the Integrator ahead of time so they can be compiled into a master Issues List. When you walk into the room, you should spend no more than thirty minutes reviewing the previous quarter's performance. Celebrate the wins, note the missed Rocks, and immediately transition those misses to the Issues List. By moving administrative updates to pre work, you protect the high value hours of the offsite for IDS® (Identify, Discuss, Solve). If a leader arrives unprepared or without their numbers updated, do not stall the meeting to catch them up. Hold them accountable and push forward.
