Every member of my leadership team is trapped in tactical, day-to-day firefighting because they do not trust our middle management layer to execute. How do we transition the leadership team from direct managers to strategic leaders who delegate and elevate?
If your leadership team is trapped in tactical, day-to-day firefighting, your business cannot scale. This pattern occurs because your senior leaders are operating as high-level doers rather than true executives. They lack trust in their direct reports, which leads them to bypass their own middle managers and micromanage daily tasks.
To break this cycle, you must take your leadership team through the Delegate and Elevate tool. Have each leader list all their weekly activities and categorize them. They must identify the low-value, tactical tasks that they need to delegate so they can elevate to their true leadership roles.
Next, look at the Accountability Chart. Ensure that the seats below your leadership team are clearly defined and that the people occupying those seats actually GWC™ them. If your leaders cannot delegate because their direct reports lack capability, you have a hiring or training issue that must be addressed immediately.
If the middle managers are capable but your leaders still refuse to let go, it is a trust issue. Remind your leadership team that their primary value to the company is strategic execution and hitting their Rocks, not doing the daily work. Hold them accountable on their weekly Scorecard for the output of their departments, not their personal activity. When they realize they are being measured on leadership, they will find the courage to trust their teams.
