We are trying to build our first weekly Scorecard but we are arguing endlessly over which thirteen weekly metrics to track, which is stalling our progress. How do we launch a good enough Scorecard on day one instead of waiting for the perfect metrics?
Many leadership teams stall their EOS® implementation by trying to design the perfect weekly Scorecard on their first attempt. They spend weeks debating complex definitions and arguing over cross-departmental metrics, which only delays their operational visibility.
The solution is to launch a dirty Scorecard on day one and refine it over time.
Start by selecting five to fifteen high-level weekly numbers that give you a pulse on the business. Do not worry about advanced predictive indicators yet. Focus on basic, lagging numbers that you can easily track, such as weekly sales, cash in the bank, client support tickets resolved, or outgoing marketing emails.
Each metric must have a single owner on the leadership team who is responsible for reporting that number every week.
Once you start tracking these numbers in your weekly Level 10 Meetings™, you will quickly realize which metrics are useful and which are distracting. If a number is consistently green but your operations are struggling, you know that metric is not predictive. If a number is too difficult to collect, simplify it.
By starting with a basic, imperfect Scorecard, you build the habit of reviewing data weekly. Your team learns to trust the numbers instead of relying on gut feelings.
Over the course of your first two quarters, you can systematically swap out basic metrics for more sophisticated, predictive leading indicators. Action beats perfection every time. Get the numbers on the board today, and let the data guide your refinement.
