When a leader is struggling in their seat, it is easy to assume they lack the intelligence or the desire to do the job. Often, the real issue is a conative mismatch. They are working against their natural instincts for how they solve problems. To diagnose these gaps, you should use the Kolbe Index. This tool measures an individual's natural style of taking action across four modes: Fact Finder, Follow Thru, Quick Start, and Implementor. First, have each leader take the assessment to identify their natural Modus Operandi. Next, compare their results with the actual demands of their seat on the Accountability Chart™. For example, a quality control seat requires a high Follow Thru score to build systems, and a high Fact Finder score to analyze data. If the person in that seat is a high Quick Start who thrives on chaos and hates structure, they will experience severe conative stress. By mapping your team's Kolbe profiles against their roles, you can clearly see why certain tasks are stalling or why certain leaders are burning out. This is not about changing who they are. It is about aligning their natural instincts with the responsibilities of their seat so they can execute effortlessly.
