When team members spend hours prepping detailed status reports before the Level 10 Meeting, the actual session turns into a dry, boring script reading. This over-preparation kills the organic energy needed for problem-solving.

The solution is to enforce a zero-prep rule for everything except updating the Scorecard metrics. The Level 10 Meeting is designed to capture reality in real-time, not to be a polished presentation.

Your Scorecard numbers should be filled in before the meeting starts, but everything else should happen live. Do not allow leaders to type out paragraphs of context for their Customer/Employee Headlines or Rocks. If a headline needs to be shared, they should state it verbally in five seconds, and the scribe writes a three-word summary on the spot.

The same rule applies to the Issues List. Do not write out complex problem statements before the meeting. If an issue arises during the week, add a short, two-word reminder to the list. The actual context and discussion must happen live during IDS.

By keeping the preparation minimal, you force your leadership team to be present, reactive, and authentic. The meeting becomes a dynamic working session rather than a series of administrative status updates.
