Agenda drift is a failure of facilitation, and it is costing your company thousands of dollars in lost productivity every single week. When you allow a scorecard review or a rock review to turn into an active debate, you are solving issues with zero prioritization. This unstructured format is exactly why meetings feel draining and unproductive.

The solution is to empower your facilitator to act as a strict timekeeper and guardian of the agenda. The rules of the Level 10 Meeting™ must be non-negotiable. During the first portion of the meeting, team members are only allowed to give three responses: on track, off track, or done. No context, no explanation, and no storytelling are permitted.

If a leader starts to explain why a rock is off track, the facilitator must speak up immediately and say: Drop it to the Issues List. The facilitator does not need to be polite; they need to be effective. Keep a running list of these items at the bottom of the board, and do not touch them until you reach the IDS® portion of the meeting.

By enforcing this barrier, you protect the sixty-minute problem-solving block. This discipline allows the team to prioritize the most critical issues first, rather than wasting twenty minutes arguing about a minor scorecard deviation before you even know what other issues exist.
