We have a highly valued manager who wants to transition to a part-time role for personal reasons, but they currently occupy a critical seat on our Accountability Chart. How do we structure this transition without losing accountability or disrupting our daily operations?
When a key manager needs to transition to a part-time role, you must use your Accountability Chart to protect your business operations while supporting your employee. In the EOS framework, every seat must have absolute accountability. You cannot allow a critical leadership seat to become part-time if the roles within that seat require full-time attention.
To handle this transition cleanly, start by running a GWC check on the manager for their current seat, specifically focusing on capacity. If the seat requires fifty hours a week of daily management and they can only commit to twenty, they no longer have the capacity. They cannot remain in that seat.
Instead of trying to shrink the seat to fit their schedule, you must restructure the seat on your Accountability Chart. This means you must hire or promote someone to take over the full-time roles of that seat. Once the full-time replacement is in place, you can design a new, smaller, part-time seat on the chart that utilizes the veteran manager's skills, such as a senior advisor or special projects role, with clearly defined roles that fit their twenty-hour capacity.
This approach ensures that your daily operations do not suffer and that accountability remains clear. It shows potential buyers that your business has a highly structured, professional approach to human resources that prioritizes operational stability over personal accommodation.
