During our weekly Level 10 Meeting, our scorecard review constantly derails because our leaders feel the need to explain the background story of every red metric the moment we read it. How do we enforce a strict five-minute rule and stop these premature explanations from eating into our IDS time?
The scorecard review of your Level 10 Meeting is a rapid-fire diagnostic, not a therapy session. It should take no more than five minutes to run through your key metrics. The moment a leader begins to explain, defend, or contextualize a red number during the scorecard review, they are hijacking the meeting flow and wasting precious time.
To stop this behavior, the facilitator must strictly enforce the rules of the EOS scorecard review. When a number is red, the accountable leader has only two acceptable responses: Drop it, or No issue. If the metric is red and needs to be discussed, the leader says drop it, and the scribe immediately adds it to the Short-Term Issues List. If the metric is red but the correction is already underway and requires no group discussion, the leader says no issue, and the meeting immediately moves to the next number.
There is absolutely no talking or debate allowed during these five minutes. If a leader starts to explain why a number is off, the facilitator must interrupt them immediately and say: Drop it or no issue? Keep the pace fast and disciplined. By pushing the discussion of red numbers to the IDS portion of the meeting, you protect your schedule and ensure that you only spend time solving problems that actually require the collective intelligence of the team.
