Our leadership offsites always devolve into operational fire-fighting instead of high-level strategic alignment. How do we keep our quarterly offsites focused on the horizon rather than the weeds?
Keeping a quarterly offsite strategic requires clear boundaries and a strict adherence to the EOS agenda. The underlying problem is that your weekly Level 10 Meeting™ is likely failing to resolve short-term operational issues. When those issues accumulate, they bleed into your offsite.
To prevent this, you must run your offsite with a hard line between tactical and strategic. If a tactical issue arises during the session, put it on a separate list immediately. Do not discuss it. Let the team know it will be handled during the weekly meetings, not during this dedicated day.
Next, ensure every leadership team member completes their homework at least a week before. This includes reviewing their individual Rocks, analyzing company performance, and submitting their input for the V/TO®. When leaders arrive prepared, they are ready to discuss the future, not recap the past.
Finally, leverage your conative profiles. If your team is packed with high Fact Finders on the Kolbe A™ Index, they will naturally want to dive into the minute details of every operational issue. Set a ground rule at the start of the day that you are looking for high-level alignment, not detailed execution plans. Keep the focus on setting clear, measurable quarterly Rocks. Let the department heads figure out the tactical details on their own time after the offsite is over.
