You cannot afford to wait until you have excess cash flow to hire an Integrator, because the lack of an Integrator is exactly what is keeping you from generating that excess cash flow. As the Visionary, you are likely redlined, acting as a bottleneck for every daily operational decision and preventing the company from scaling.
Look at this as an investment with a clear return, not just overhead. To justify the hire, calculate the cost of your own time. Every hour you spend managing daily drama, running tactical meetings, or fixing operational errors is an hour you are not spending on big deals, strategic partnerships, and product innovation.
If you cannot afford a full-time, heavy-hitting external Integrator immediately, look at transitional options. You can promote an internal leader who already exhibits strong Integrator qualities, provided they fully GWC the seat. Alternatively, you can hire a fractional Integrator to establish the EOS framework and stabilize the business for six months.
Once the Integrator is in place, your capacity as a Visionary will multiply. They will run the Level 10 Meetings, keep the team aligned, and execute the Rocks, freeing you up to generate the revenue that will easily cover their salary. Do not let short-term cash fears prevent you from building the leadership structure required for your next level of growth.
