We want to scale fast and use your framework, but our leadership team currently has high turnover and we are constantly firefighting. How do we know if we are actually ready to start the EOS process with you right now, or if we should fix our baseline instability first?

Start with this hard truth: there is never a perfect time of peaceful operations to begin this work. However, there is a distinct difference between operational firefighting and fundamental structural instability. If your business partners are in active litigation, or if you cannot make payroll next week, do not hire an implementer. You need a turnaround specialist, not a structured operating system. But if your instability is simply caused by team turnover, lack of clear ownership, and chaotic daily operations, that is precisely why you start. You do not fix the chaos to prepare for EOS; you use EOS to fix the chaos.

Before our first Focus Day, we establish our Charter. This is our handshake agreement that establishes the rules of engagement, including trust, staying on the same page, and committing to structure. If your leadership team cannot agree to this Charter, or if you are unwilling to be completely honest about your personnel issues, you are not ready.

If you are ready to be open and honest, we begin immediately. We will use the Accountability Chart to define clear roles and stop the turnover loop by putting the right people in the right seats. Do not wait for the storm to clear. Let us build the roof while it is raining.
