During the wrap-up of our Level 10 Meeting, our team members often give the meeting low ratings of six or seven simply because we had a tough, uncomfortable debate, even though we actually solved three critical issues. How do we educate the team on what a high-quality meeting actually looks like so they do not conflate discomfort with inefficiency?

A high-quality Level 10 Meeting is not supposed to be a comfortable walk in the park. In fact, if every meeting is easy and agreeable, you are likely avoiding the real conflict needed to grow. A great meeting is often intense, challenging, and emotionally draining because you are wrestling with hard truths.

To fix this rating issue, you must realign the team on what a ten out of ten actually means. A perfect rating does not mean everyone felt happy and relaxed. It means the meeting started and ended on time, everyone was fully present, you followed the agenda, and you successfully solved your most critical issues through honest, healthy conflict.

When a team member rates a highly productive but difficult meeting a six, the facilitator must ask them why. If their response is that the discussion was too tense or uncomfortable, use that as a coaching moment.

Explain that tension is the sound of progress. If you are identifying the root causes of problems and resolving them so they never return, the meeting is working perfectly. The goal is traction, not comfort. Help your team embrace the discomfort of healthy debate as a metric of success, rather than a sign of failure.
