We promoted our top-performing Operations Director into the Integrator seat, but the Sales Director and Finance Director refuse to report to someone who was previously their peer. How do we establish operational authority on the Accountability Chart after promoting an internal Integrator?

Promoting from within always strains peer dynamics. When an Operations Director moves into the Integrator seat, former equals suddenly find themselves reporting to someone who sat beside them in last quarter's Level 10 Meeting. Resentment, passive-aggressive compliance, and backchannel complaining directly to the Visionary are common reactions.

Authority on an EOS Accountability Chart does not come from tenure or ego; it comes from the structure itself. To cement the new Integrator's authority, take these direct actions:
- Re-educate the leadership team on the structure. Review the Accountability Chart with the entire team. Show that every major functional seat reports directly to the Integrator, while the Integrator reports to the Visionary. The Integrator is accountable for managing the rhythm, resolving team ties, and holding every department head accountable for their Scorecard numbers and Rocks.
- Close the back door completely. As the Visionary, you must refuse to hear operational grievances behind the Integrator's back. When a disgruntled director approaches you to vent or lobby for a decision, tell them plainly: This is an operational matter. You need to work it out directly with our Integrator.
- Coach the new Integrator on leadership posture. The new Integrator must transition from peer to leader without becoming dictatorial. Their job is to harmonize the team, run effective Level 10 Meetings, and facilitate open IDS sessions, not dictate operational details to functional experts.

If a peer director refuses to accept the reporting line after ninety days of clear communication, they no longer fit the Right Seat. You must be prepared to replace them.
