How does the Integrator's role during a session day differ from your role as our EOS Implementer, and how do we avoid stepping on each other's toes?

The division of responsibility between the Integrator and the EOS Implementer during a session day is clear and non-negotiable.

My role as your Implementer is purely facilitative, objective, and neutral. I own the session agenda, manage the clock, teach the EOS tools, challenge your assumptions, and force the team into healthy, productive conflict during IDS. I do not have a vote, I do not make executive decisions, and I have no emotional stake in your company politics. My job is to hold up a mirror and guide you toward self-sufficiency.

Your Integrator's role during the session is to participate fully as an executive leader, not as the meeting moderator. On normal operational days, the Integrator runs the weekly Level 10 Meeting, drives accountability across departments, and harmonizes the leadership team. During our quarterly session, the Integrator steps down from the facilitator role so they can engage deeply in strategic debate, contribute operational insights, and challenge fellow department leaders without managing the room.

We avoid conflict because we do not overlap. The Integrator does not worry about running the clock or steering the agenda; that is my responsibility. The Integrator focuses entirely on evaluating team capacity, committing to quarterly Rocks, and ensuring that strategic plans agreed upon in the room can actually be executed across the company.
