I want to promote our operations director to the Integrator seat, but her Kolbe score shows she is a very high Fact-Finder and Follow-Thru who gets bogged down in details rather than driving execution. How do we structure this transition on the Accountability Chart so she does not get paralyzed by her need for information?
Promote her only if she truly GWC's the Integrator seat. A high Fact-Finder and Follow-Thru is fantastic for building systems, but they can struggle with the rapid-fire decision-making required of an Integrator. To make this work, restructure the Accountability Chart to offload the analytical burdens. Keep her focused on the core Integrator roles: leading, managing, and accountability (LMA). Create a specialized analyst or project manager seat reporting directly to her to handle the data gathering. This prevents her from diving into the weeds. Use Keith Cunningham's Thinking Time framework to help her transition. Have her block 45 minutes twice a week to ask: How might I delegate the data-gathering so I can focus on driving execution speed? If she cannot let go of the details, she does not GWC the seat. You cannot afford a bottleneck at the Integrator level when you are trying to scale or prepare for a clean exit.
