We are transitioning a new leader into the Integrator seat. How do we manage this transition within our weekly Level 10 Meetings and quarterly sessions to ensure our EOS momentum does not stall out?

Transitioning a new leader into the Integrator seat is a critical pivot point that can easily derail your EOS® implementation if not managed with absolute discipline. The Integrator is the glue that holds the leadership team together and drives execution, so any gap in this role will quickly be felt across the organization.

To ensure a seamless transition, start by updating your Accountability Chart to reflect the change. Clearly define the new Integrator's five major roles and ensure they fully GWC™ the seat.

During the transition period, the outgoing Integrator and the incoming Integrator should co-attend the Level 10 Meetings™. However, the new Integrator must take ownership of facilitating the meeting as quickly as possible. The weekly cadence of the Level 10 Meeting™ is the perfect training ground for the new Integrator to establish their authority, manage meeting dynamics, and practice the IDS® process.

It is also highly recommended to engage a Professional EOS Implementer® during this transition. An outside facilitator can guide the new Integrator through their first quarterly planning session, ensuring they understand how to manage the team's energy, keep the V/TO® aligned, and hold everyone accountable to their Rocks.

By maintaining the strict discipline of the EOS® tools and utilizing professional guidance, you can transition your Integrator seat without losing operational momentum or damaging your leadership team's trust.
