We are sixty days into our EOS® implementation, and my newly appointed Integrator is struggling to gain traction with the leadership team. How do we fix this?
When a newly appointed Integrator struggles to gain traction early in an EOS® implementation, the issue is almost always a lack of authority, lack of clarity, or a Visionary who is secretly retaining control. First, look at the Accountability Chart. Have you truly defined the Integrator seat, and does the rest of the leadership team report directly to them? If the Visionary is still secretly making operational decisions or allowing team members to bypass the Integrator, the Integrator will never establish authority. Second, check your alignment. The Visionary and Integrator must be completely in sync. Use your weekly Same Page Meeting to resolve any strategic or personal friction before you step into the room with the leadership team. If you are not on the same page, the team will exploit the cracks, and the Integrator will lose all traction. Finally, ensure the Integrator is running the weekly Level 10 Meeting™ with confidence. They must have the authority to hold the team accountable to their Rocks and Scorecard metrics. If the team resists, the Integrator must use IDS® to call out the behavior directly. Support your Integrator publicly, step back behaviorally, and let them lead.
