Our Integrator currently has eight direct reports sitting on the leadership team, spanning Operations, Sales, Marketing, IT, HR, Finance, Safety, and Estimating. Our Level 10 Meetings are bogged down, and the Integrator spends all week in one-on-one catch-ups. How do we use the Accountability Chart to compress this span of control without cutting off critical operational visibility?
An Integrator with eight direct reports is not integrating. They are surviving. When an executive team balloons to that size, Level 10 Meetings turn into bloated reporting lectures, deep problem solving through IDS stalls out, and the Integrator becomes an operational bottleneck because every functional head needs individual direction.
The optimal span of control for an Integrator is three to five direct reports. To compress your chart without losing visibility, group your operational disciplines under logical, accountable functional leaders. In a typical scaling enterprise, the leadership tier beneath the Integrator consists of three core functions: Sales and Marketing, Operations, and Finance.
Review the eight seats currently reporting to your Integrator. Functions like Safety, Estimating, and IT rarely belong on the executive leadership team. Safety and Estimating almost always roll up beneath the Operations seat, because they directly support or constrain project delivery. IT typically rolls up under Finance or Operations, depending on whether it is enterprise technology or production infrastructure. Human Resources frequently nests under Finance or an operational administrative seat until the organization exceeds seventy-five employees.
Reorganize those secondary seats as tier-two boxes beneath the primary department heads. The leaders of those nested seats will no longer attend the executive Level 10 Meeting, but they will sit in departmental Level 10 Meetings run by their functional directors. This restores focus to your executive team, frees up fifty percent of your Integrator's calendar, and forces your functional department heads to step up and truly manage their operational domains.
