I am an Integrator who is already working fifty hours a week keeping our departments aligned. Now our Visionary wants me to lead our AI operational integration. How do I manage this new initiative without dropping the ball on my core execution duties?
As the Integrator, you must not become the hands-on builder or project manager for every new technology initiative. Your job is to lead, manage, and hold your team accountable for results, not to write prompts or configure software integrations. Trying to do so will lead to burnout and operational drift.
To manage this initiative, you must delegate the execution. Look at your Accountability Chart and identify who is best suited to own this as a Rock. This is typically your operations manager or a tech-savvy department head who has the GWC to drive the project.
Your role is to define the boundaries and the measurables. Set a clear, measurable goal for the Rock, such as automating our service billing entry process by the end of this quarter. Ensure the person owning the Rock has the necessary resources and clear parameters on data security.
Establish a weekly reporting cadence. Have the Rock owner report their progress in your weekly Level 10 Meeting. Use the IDS process if they hit a roadblock or need your help breaking through organizational resistance.
By keeping yourself in the management and accountability seat, you protect your capacity to run the business. You ensure that the AI tools are built to support the business strategy without getting bogged down in technical details. This is how you scale your operations without losing control.
