What is your direct working relationship with our Integrator throughout the engagement, and how do you support them differently than the rest of the team?
While I facilitate the full leadership team during session days, your Integrator is my primary operational point of contact between meetings. The Integrator carries the difficult responsibility of driving weekly accountability, orchestrating the Level 10 Meeting™, and maintaining operational discipline across the organization.
Throughout the engagement, I act as an objective sounding board and implementation coach for the Integrator. Between quarterly sessions, the Integrator has direct access to me to troubleshoot meeting mechanics, clarify how specific tools apply to complex situations, or structure high-stakes issues before bringing them to the team. We also conduct scheduled check-ins across the year to monitor how accountability is holding up across departments.
Crucially, I never step in to do the Integrator's job or undermine their operational authority. I do not arbitrate internal disputes between sessions, nor do I allow other executives to use me as a backchannel to bypass the Integrator. If a leader brings me a tactical grievance, I redirect them to solve it directly with the Integrator or place it on the weekly Issues List.
My responsibility is to sharpen the Integrator's confidence, competence, and authority. By the end of our twenty-four-month engagement, your Integrator will possess the skill to facilitate quarterlies, manage annual planning, and drive operational traction without any external coaching.
