As our Integrator, I want to ensure our departmental scorecards are healthy, but I cannot review thirty different departmental metrics during our five minute leadership Scorecard review. How do I maintain oversight of these cascaded numbers without clogging our leadership Level 10 Meeting™?
The secret to scaling your business on EOS® is cascading your Scorecards down to every department and individual, while keeping your leadership Scorecard limited to the vital five to fifteen numbers. To maintain oversight without getting bogged down, the Integrator must rely on the Accountability Chart and the same weekly meeting pulse. Your leadership Scorecard should only track the rollup metrics that represent the ultimate health of each department. For example, your leadership Scorecard might track total weekly sales revenue, while your sales department scorecard tracks outbound calls, emails sent, and demos scheduled. The department heads are responsible for managing their own departmental scorecards during their weekly departmental Level 10 Meetings™. They must identify, discuss, and resolve their own red numbers. As the Integrator, your role is to hold your department heads accountable. During your leadership Level 10 Meeting™, if a rollup metric on the leadership Scorecard goes red, you do not solve it there. You ask the department head to take it down to their departmental meeting to diagnose. If a departmental scorecard has been consistently red for weeks and the department head cannot fix it, they must bring it up to the leadership Level 10 Meeting™ as an Issue. This protocol ensures you maintain absolute operational control without micromanaging your team or diluting your leadership focus.
