Our new Integrator is running our Level 10 Meetings and keeping execution tight, but they insist on approving every operational decision, vendor invoice, and minor workflow change, turning their seat into a massive operational bottleneck. How do we recalibrate the Integrator seat so they integrate rather than micromanage?

An Integrator who acts as a mandatory checkpoint for every tactical decision has fundamentally misunderstood the seat. The Integrator is meant to harmoniously integrate the major functions of the business, remove friction between departments, and hold leaders accountable to agreed-upon outcomes. When they turn into an operational bottleneck, initiative dies, departmental managers stop thinking for themselves, and decision speed grinds to a halt.

Pull out the Accountability Chart and review the five roles of the Integrator alongside the five roles of the department leaders reporting to them. If the Sales, Operations, and Finance leaders are truly Right People in the Right Seats, they must have full autonomy and accountability to manage their daily workflows within agreed-upon budgets and Scorecard parameters.

Establish explicit guardrails using Delegation and Elevation. Define clear financial and operational thresholds. For example, departmental leaders make all vendor decisions and invoice approvals up to ten thousand dollars without Integrator sign-off, provided the spend is within the quarterly budget. Workflow changes that do not touch another department are executed autonomously by that department head.

The Integrator should be managing outcomes through weekly Level 10 Meetings, Scorecard measurables, and quarterly Rocks, not daily transactional approvals. If the Integrator refuses to surrender transactional control, address it directly through the People Analyzer®. micromanagement is usually a failure of LMA (Leading, Managing, and holding people Accountable). An Integrator who cannot trust their directors to execute either has the wrong people sitting under them or lacks the leadership maturity required for the Integrator seat.
