How do you actively mentor and shadow our Integrator during the second year of our engagement so they are fully equipped to run our quarterly offsites without you after graduation?

The primary goal of my engagement is self-sufficiency. Unlike traditional consulting firms that engineer perpetual dependence, my objective is to graduate your company after roughly twenty-four months so your Integrator can facilitate sessions independently.

During year one, I facilitate every session day directly, demonstrating how to maintain session energy, enforce timeboxes, challenge passive language, and push through uncomfortable IDS moments.

As we transition into year two, the dynamic shifts deliberately:

- We conduct prep calls before session days where your Integrator and I review the agenda, pinpoint expected friction points, and plan how to steer difficult conversations.
- I begin handing over pieces of the session day agenda, having the Integrator lead the Scorecard review, Rock reviews, and specific IDS blocks while I observe from the back of the room.
- During our mid-quarter check-in calls at months fifteen, eighteen, and twenty-one, we debrief on leadership team health, review how departmental Level 10 Meetings are running, and refine the Integrator's facilitation skills.
- I provide direct, unvarnished feedback on the Integrator's posture, command of the room, and ability to remain neutral while facilitating contentious debates.

By month twenty-four, your Integrator will have successfully run full quarterly segments under my supervision. They will possess the authority, framework knowledge, and confidence required to guide your leadership team through quarterly offsites and annual planning without needing an outside facilitator in the room.
