When the Integrator facilitates the Level 10 Meeting™ while also owning major operational seats, it is easy to blur the lines between running the meeting and participating in the debate. This dual role often leads to meeting waste because the facilitator cannot objectively guide the team when they are personally defensive. To resolve this, you must separate the facilitation role from the Integrator seat. The Integrator does not have to facilitate the meeting. You can delegate the facilitation of the Level 10 Meeting™ to any member of the leadership team who has the natural capability to manage the clock and keep the room on track. Many teams find that a highly organized department head makes an excellent facilitator. This frees you up to participate fully as the Integrator and hold your own departments accountable without also worrying about the timer. If you choose to keep facilitating, you must use physical or verbal cues to signal when you are speaking as the facilitator versus when you are speaking as a seat owner. For example, state clearly, I am stepping out of the facilitator role for a moment to speak to this issue. Whichever route you choose, the goal is to protect the integrity of the meeting pulse and ensure that no single leader dominates the room.
