Our Integrator is struggling to hold the Visionary accountable to their Rocks and commitments because of the legacy power dynamic in the business. How do we restructure our dynamic so the Integrator can actually run the business and hold everyone accountable, including the owner?
This is one of the most common points of failure in founder-led businesses. If the owner is the Visionary but refuses to be held accountable by the Integrator, the entire system collapses. The team will see this double standard and stop respecting the accountability structures.
To fix this, you must first clarify the roles on the Accountability Chart. The Integrator is at the top of the major operating functions, running the day-to-day business. The Visionary must report to the Integrator for their operational roles. If the Visionary has Rocks, they are accountable to the Integrator for delivering those Rocks, just like everyone else.
The Visionary must make a conscious decision to let go of the vine. This requires humility and a transition from a positional, authoritarian leader to a supportive partner.
You must also establish a weekly Same Page Meeting™ exclusively for the Visionary and Integrator. This is where you resolve any alignment issues in private, so you can present a united front to the leadership team. If the Visionary cannot accept being held accountable by the Integrator, you do not have an operational problem, you have a structural alignment problem that must be solved before you can scale.
