Our Integrator facilitates our Level 10 Meeting, but they struggle to remain a neutral guide because they have strong opinions on every single issue and end up dominate-solving during IDS. How do we help our Integrator separate their role as meeting facilitator from their role as a decision-maker on the team?

The Integrator is responsible for running the business, which naturally means they have a deep stake in almost every issue on the table. However, when the facilitator of the Level 10 Meeting is also trying to win every debate, the rest of the leadership team shuts down. They stop contributing because they feel the outcome has already been decided by the person holding the gavel.

To solve this, the Integrator must learn to wear two distinct hats. When they are facilitating, their job is to manage the energy, keep the pace, and ensure that everyone else is speaking. They are the referee, not a player.

If the Integrator has a strong opinion on a specific issue and needs to enter the debate, they should explicitly state that they are stepping out of the facilitator role for a moment. They can say, I am taking off my facilitator hat now to speak as the Integrator. This physical or verbal cue signals to the team that their perspective is now open to the same healthy challenge as everyone else's.

Alternatively, if the Integrator consistently struggles with this boundary, assign the facilitator role to another leadership team member. There is no rule saying the Integrator must facilitate. You can have the Head of Operations or the Head of Finance run the meeting. This frees up the Integrator to fully participate in the IDS process without worrying about managing the clock or neutral facilitation.
