Our Integrator is currently acting as the facilitator, timekeeper, and scribe during our weekly Level 10 Meeting™, which completely drains their energy and prevents them from actively participating in the actual problem-solving. How do we share the administrative burden of the meeting without losing our focus?
When your Integrator is forced to be the facilitator, scribe, and timekeeper, they are working in the meeting rather than on it. They cannot focus on the strategic implications of the discussion or help the team reach a resolution when they are busy typing notes and watching the clock.
To resolve this, separate the role of facilitator from the role of administrator. While the Integrator is ultimately responsible for the health of the Meeting Pulse, they do not have to run every aspect of it.
You can assign the role of meeting scribe to another leadership team member. This person is responsible for capturing To-Dos, tracking Scorecard numbers, and moving issues to the list. This is an administrative task that anyone can handle, and rotating this duty quarterly keeps the entire team engaged.
Alternatively, you can appoint another team member as the facilitator. A strong, assertive leader on your team can keep the pace, enforce the time limits, and guide the IDS® process just as effectively.
This frees your Integrator to do what they do best: focus on integration, resolve conflicts, and guide the team toward alignment. By sharing the load, you ensure your most important operational leader is fully mentally present during your most critical weekly conversations.
